New CEO Builds Trust and Alignment Across a Leadership Team

Client: National youth mentoring client Engagement: Year-long executive coaching and consulting partnership with the CEO and the full Management Leadership Team

The Challenge

Promoting a leader from within is a milestone, and it changes working relationships overnight. At this national youth mentoring organization, the new CEO’s former peers became her direct reports. As is common in organizations, the transition brought some natural tension as colleagues adjusted to new reporting lines and the CEO worked to establish her leadership while keeping her team aligned and engaged.

The CEO and her team were united by a deep commitment to the mission. What they needed was a trusted partner to reset relationships, build a shared way of working, and strengthen the communication, influence, and teamwork that high performance requires. Rather than a one-time workshop, they chose a sustained, year-long partnership.

The Approach

Spark EQ served as executive coach to the CEO and to every member of her Management Leadership Team, combining executive coaching with organizational consulting over a year-long engagement:

  • Started with a strong kickoff. A facilitated launch session leveled expectations, rebuilt trust, and got the whole team on the same page.
  • Built emotional intelligence and communication. Leaders strengthened self-awareness, learned to give and receive feedback effectively, and practiced navigating conflict with more ease.
  • Developed influence and team performance. Training and coaching covered using influence, leading through change, and building a high-performing team.
  • Defined the culture together. The team co-created their North Star Values and specific behavior norms that bring those values to life.
  • Made accountability consistent. Standardized leadership best practices, clarified role expectations, and strengthened the accountability process.
  • Coached the CEO and every leader. One-on-one and team coaching helped new habits stick, and gave the CEO a steady partner as she stepped into the role and the organization changed.

The Outcome

  • Shared North Star Values and behavior norms now guide how the team makes decisions, works together and supports accountability.
  • Standardized leadership best practices give every leader a consistent playbook, common leadership language and frameworks.
  • Stronger accountability practices give leaders clear, shared expectations and consistent follow-through across teams.
  • Improved trust among leaders, including between the CEO and her former peers, with more open, direct and collaborative communication.
  • Reduced tension. Disagreements are now addressed early and constructively.
  • A supported CEO. She had a consistent coaching partner while leading through her transition and organizational change.

Why It Matters for Your Organization

Promoting a leader from within is one of the most common moments for team tension to surface, and one of the best opportunities to reset. Whether you lead a nonprofit or a company, the same path applies: rebuild trust, define the culture together, equip leaders with emotional intelligence, communication, and influence skills, and put accountability practices in place.
